Activity monitoring undermines trust

What it is
Employee activity monitoring continuously records keystrokes, mouse movement, screenshots, app use, or online time and treats those traces as evidence that remote staff are working. It undermines trust not because every measure is useless, but because ambiguous behavioural traces become proxies for responsibility and contribution.
Why it happens
Much knowledge-work value occurs while reading, thinking, talking, or away from a screen, while activity signals reward machine-countable motion. Once people know a signal affects evaluation, they optimise visible action: staying online, generating input, avoiding reflective work, or moving collaboration elsewhere. Managers receive apparently precise data detached from output; workers lose discretion and psychological safety. An attempt to repair information asymmetry becomes an adversarial loop.
Studying it
- Paradigms: combine policy analysis, staff interviews, and anonymous surveys before and after monitoring; analyse activity logs separately from reviewable work outcomes.
- Variables: collection type, transparency, performance use, perceived autonomy, psychological safety, turnover intention, and output quality.
- Methodological caution: a short-term productivity rise can be acceleration or performance for the metric, not evidence of lasting quality, innovation, or retention.
Where it stops holding
Safety-critical operation, billable time, or maintenance of a specific device can warrant limited records, but purpose, minimum scope, and access must be explicit. Awareness does not erase power imbalance; consent in an employment relationship is not sufficient protection.
Applying it
- Do not use keystrokes, screenshots, or online minutes as knowledge-work performance proxies; discuss reviewable commitments, outcomes, and blockers.
- Where collection is necessary, state purpose, fields, retention, viewers, and appeal route, and disable nonessential collection by default.
- Let people view and correct records about them.
- Verification: collect independent anonymous trust and stress feedback; audit for avoidance behaviour and online performance unrelated to outcomes.
