What it is
Handoff read-back asks the recipient to restate the goal, present state, next action, and major risks in their own words so the transferring or accountable party can correct divergence. Sending, opening, or acknowledging material demonstrates transmission; read-back provides observable evidence of interpretation.
Why it happens
Senders know the background and overestimate how interpretable their material is. Recipients may acknowledge politely while holding different assumptions. Generative restatement requires reconstruction of the task model, exposing omissions before action, and correction closes the loop. Copying source text does not provide equivalent evidence.
Studying it
Compare delivery receipts, yes/no acknowledgment, and free read-back on interpretive mismatch, correctness of first action, clarification turns, and outcome quality. Define required goal, constraint, risk, and next-action elements in advance and use condition-blind coding. Length is not a proxy for comprehension.
Where it stops holding
Read-back on every low-risk routine transfer creates unnecessary burden and can be sampled or triggered by change. Power differences may inhibit admission of uncertainty, while generated summaries can be fluent but wrong. Emergency transfer may precede confirmation but should close the loop promptly.
Applying it
- Ask recipients to restate the goal, current state, next action, largest risk, and required access.
- Correct specific divergence in the shared record rather than resolving it only in private chat.
- Require read-back for novel, cross-team, or high-risk transfer and trigger it by change for routine work.
- Validate with first-action accuracy and later rework instead of treating an acknowledgment click as completion.
