What it is

The cost of a rich communication channel is the synchronised time, attention, equipment, and social participation required to obtain immediate, multi-cue interaction. A face-to-face or video meeting can repair ambiguity quickly, but it asks many people to make time together and interrupts otherwise parallel work.

Why it happens

Richness depends on co-presence and continuous feedback, so cost grows with headcount, time-zone spread, and preparation. A meeting consumes not its duration but every attendee’s available attention, plus coordination beforehand, follow-up, and recovery of focused work afterward. Its benefit must exceed these distributed costs.

Studying it

  • Paradigms: log calendars, preparation, follow-up, and interrupted work around communication; compare total person-hours for meetings and async alternatives.
  • Variables: headcount, duration, preparation, decision clarity, later rework, opportunity cost, and fatigue.
  • Methodological caution: counting only the host’s meeting time grossly underestimates cost; include invitees and people who must catch up later.

Where it stops holding

High-stakes, highly equivocal, or relationship-repair work can justify high cost. Conversely, cheap text can become expensive through repeated clarification; compare total cost of achieving understanding, not a single send.

Applying it

  • Gather information through materials and async comments first; reserve live time for irreducible disagreement.
  • Invite decision-relevant people and let others participate through the record.
  • Give each rich interaction a specific output, time limit, and written conclusion.
  • Verification: audit person-hours for meetings, preparation, and rework; test whether equal understanding and quality were reached with less synchronous time.
