Always-on expectations cause overload

What it is
An always-on expectation is social pressure to quickly see, acknowledge, and answer work messages even without formal on-call duty. It differs from occasional emergency work: the expectation persists, turning being offline into behaviour that must be explained.
Why it happens
Online and read indicators make response visible and comparable. A few late-night replies become mistaken for a commitment standard. Uncertain senders issue more reminders; recipients check repeatedly to avoid seeming uncommitted. Small interruptions accumulate, fragmenting focus and recovery even when no single message is urgent.
Studying it
- Paradigms: experience sampling with notification logs; interviews tracing how exceptional behaviour becomes a group norm.
- Variables: after-hours messages, time to first view, interruption frequency, pressure, sleep, and focused-work time.
- Methodological caution: fast response may be voluntary preference or power pressure; ask whether nonresponse is actually safe.
Where it stops holding
Rotating support, incident response, and geographic coverage can justify designated availability, but scope, time, compensation, and handoff must be visible. Marking every channel urgent erases true exceptions.
Applying it
- Define a small, costly urgent route; ordinary messages should not demand instant reply.
- Enable scheduled sending, batching, and explicit status without treating read receipts or green dots as commitments.
- Rotate duty with recovery time; leaders model no after-hours expectation.
- Verification: audit emergency-route abuse and anonymously test whether members believe offline time is safe from penalty.
