Borrowing is a legitimate decision if it is booked

What it is
Shipping less design to hit a date, to test a direction, or to walk the main path while information is thin can be a sober choice. It does not require an apology first. Borrowing is legitimate when it is booked: what was skipped, where, why, and who holds the IOU. An unbooked gap and “this is how it was meant to look” cannot be told apart on the file.
Legitimate borrowing answers whether this shipment may deliberately omit work. It does not price later edits, and it does not by itself pin the ticket to a screen. An omission with no ledger is not a strategy; it is a gap nobody admitted.
Why it happens
Later people treat the design source as the starting point for the next change. Booking leaves a visible IOU in the plan so a later schedule can pay, roll, or refuse to drag it further. “Failure state on checkout not delivered / holder / reason: ship the main path first” gives the next discussion options instead of archaeology.
Without a ledger, the omission and the finished state share a file that looks complete. Implementers follow it, reviews pass it, newcomers copy the shortcut into the next version. Borrowing stays a decision only while the ledger keeps it reversible and disputable. Without the ledger the decision dissolves into the current file, and everyone after can only continue from that present.
Where it stops holding
A product that dies next week does not need a ceremonial IOU. Compliance, payments, and safety surfaces cannot be omitted just because the ledger is tidy — booking does not turn a forbidden skip into a permitted one. A tiny-traffic prototype that will be thrown away in days can live on a spoken agreement for its own lifetime; the moment it graduates, the ledger must be filled at graduation, not left to memory. A trade-off two people made in the room stops counting as booked once they leave that room and one iteration has passed.
Applying it
- Ship the shortcut with an IOU: object, omitted item, reason, holder, and a suggested next step (pay or an explicit roll). No IOU means the release is not a decided borrow.
- Book in the same tracker the rest of the team uses. A private design-only ledger is, in collaboration, no ledger.
- Rolling the debt requires a new reason and holder; an expired IOU cannot extend itself forever.
- How to check: ask a newcomer, using only the board and the design source, to list every unpaid design borrow. Items that do not match what was actually skipped at release were not booked. Booked items with no holder are not complete records either.
